How to validate PDF data before it reaches your business systems

AI PDF data extraction turns information in documents into fields a business can use. The useful result is not a convincing spreadsheet. It is a checked record that can be traced back to the right page, with uncertain values held for review.

Start with one document type and one destination. A supplier invoice going into a review queue is a different project from an invoice being posted to accounts or paid automatically. Keep those decisions separate.

Decide whether you need AI at all

If your supplier already offers a reliable CSV export or a supported integration, test that first. Reading a PDF to recreate data that already exists in a structured format adds another place for errors to enter.

OCR recognises text in an image. Document extraction goes further by assigning values to fields such as an invoice number or order reference. Some services combine these steps. A language model can help interpret variable wording, but it should not fill a missing field just because the answer seems plausible.

Microsoft's Document Intelligence transparency note describes text, layout, prebuilt and custom extraction capabilities. That is a product description, not evidence that any particular workflow will meet your accuracy requirements.

Write the field rules before choosing a tool

For each field, specify its name, acceptable format, whether it is compulsory and what should happen when it is missing. Keep the original value alongside any normalised version.

A fictional purchase-order intake might need:

  • Order reference: copy exactly, preserving leading zeroes.
  • Document date: retain the printed date; flag ambiguous formats.
  • Currency: take it from the document, not the business's usual currency.
  • Line quantity and unit price: store separately so arithmetic can be checked.
  • Delivery address: extract it without silently replacing the address held elsewhere.
  • Source: document identifier and page location for the reviewer.

This is an illustrative design, not a Blue Canvas client record. Do not put bank details, personal information or extra attachments into a test simply because they are available.

Use three checks before exporting a record

First, check extraction: does the proposed value match the source? Second, check consistency: do totals, dates and references make sense together? Third, check authority: is this an authorised document for the intended process?

A readable invoice can still be a duplicate. Correctly extracted bank details can still be fraudulent. Neither a good OCR score nor an accurate total authorises payment or a supplier-record change.

Microsoft's confidence guidance explains that confidence is an estimate and that not every field returns a score. Set review thresholds using your own checked examples, rather than treating one number as a universal pass mark.

Build an exception queue people can actually clear

A useful review screen puts the proposed fields beside the source page and explains why the record stopped. Give reviewers distinct actions: accept, correct, reject as duplicate, request a better document or escalate.

Do not combine these into one unexplained approve button. Record the correction, the reviewer and the destination record. If the document is replaced, the old approval should not silently apply to the new version.

For the fictional purchase order, a missing delivery address should produce a question for the sender. It should not cause the system to choose a previous address. That distinction belongs in both the instructions and the acceptance tests.

Test the awkward documents, not just clean samples

Include rotated scans, faint print, multiple documents in one PDF, repeated references, different currencies and tables continuing over a page. Add a document with a missing value and one with conflicting totals.

Keep some examples out of the tuning process. Otherwise you may only prove that the system handles documents it has effectively already seen. Use synthetic examples first; any later use of real business documents needs an approved purpose, access and handling arrangement.

Measure the whole job

Track correct required fields, correctly rejected duplicates, unresolved exceptions and reviewer time. Separate successful extraction from successful export. A record in a queue is not a record accepted by the destination system.

Calculate cost per usable record from processing, review and rework together. Keep a manual route for documents the system cannot handle. Agree who investigates failures and how to stop repeated exports before connecting anything important.

What should the first pilot deliver?

Ask for a field specification, a checked test set, an exception process and a sample export that cannot trigger a payment or customer message. Agree the acceptance rules before the pilot begins.
